I published what a free summit actually made

8,018 registrations, $28,945 in sales, and the one number I'd hand a buyer.

Last week I published the full set of numbers from one of my free summits, which is not something people in this industry usually do. Eight thousand and eighteen free registrations, $28,945.98 in gross sales, and $18,928.66 kept after affiliate commissions, refunds and ad spend.

I did it because I'm building a record. HobbyScool became its own legal entity last week and I plan to sell it, so every month between now and then I'm publishing what the events make, including the months where something doesn't work.

What surprised me was which number turned out to be the useful one.

The $28,945 is the headline, but it tells you almost nothing you can act on, because a single big number from a single event doesn't repeat and doesn't forecast. The number I'd actually hand somebody is $2.36 in profit per free registration, before processor fees, because that one multiplies. Twelve events a year at known registration volumes turns into a plan instead of a hope.

The three numbers I track now

Profit per free registration · $2.36

Free-to-paid conversion · 7.7% took the VIP pass

New recurring members · 57 from one event

Publishing it also made me go back through a year of data I'd never actually lined up side by side, and that's where the real find was. Across roughly 2,800 VIP sales, planner and tracker order bumps with an AI component converted at 36 to 42 percent, while single workshop bumps converted at 15 to 19 percent. Same nine dollar price, same checkout page, same buyer.

The bump on this event was a workshop. If that slot converts like a planner next time it's roughly 155 more sales, or about $1,400, from a product swap at checkout that takes ten minutes to make.

None of that showed up because I looked at the gross sales number. It showed up because I was forced to write down the boring per-unit numbers for people who would eventually check my work.

Why I'm running Closed Door Talks

Writing that piece is the reason this event exists. The numbers I found useful were the ones nobody publishes, and I kept thinking about how much faster I'd have gotten here if a few other people had shown me theirs.

So I got a group of entrepreneurs together, five or six on each panel, and starting August 10 I'm spending a week asking them what they changed this year, what they spent real money on that went nowhere, and what stopped working that used to work fine. They all know the questions are coming.
